Objects and thoughts of objects start our action, but the pleasures and pains which action brings modify its course and regulate it; and later the thoughts of the pleasures and the pains acquire themselves impulsive and inhibitive power. Not that the thought of a pleasure need be itself a pleasure, usually it is the reverse —nessun maggior dolore —as Dante says—and not that the thought of pain need be a pain, for, as Homer says, "griefs are often afterwards an entertainment." But as present pleasures are tremendous reinforcers, and present pains tremendous inhibitors of whatever action leads to them, so the thoughts of pleasures and pains take rank amongst the thoughts which have most impulsive and inhibitive power. The precise relation which these thoughts hold to other thoughts is thus a matter demanding some attention. If a movement feels agreeable, we repeat and repeat it as long as the pleasure lasts. If it hurts us, our muscular contractions at the instant stop. So complete is the inhibition is this latter case that it is almost impossible for a man to cut or mutilate himself slowly and deliberately—his hand invincibly refusing to bring on the pain. And there are many pleasures which, when once we have begun to taste them, make it all but obligatory to keep up the activity to which they are due. So widespread and searching is this influence of pleasures and pains upon our movements that a premature philosophy has decided that these are our only spurs to action, and that wherever they seem to be absent, it is only because they are so far on among the 'remoter' images that prompt the action that they are overlooked.

a sculptor works on his block of stone. In a sense the statue stood there from eternity. But there were a thousand different ones beside it, and the sculptor alone is to thank for having extricated this one from the rest. Just so the world of each of us, howsoever different our several views of it may be, all lay embedded in the primordial chaos of sensations, which gave the mere matter to the thought of all of us indifferently. We may, if we like, by our reasonings unwind things back to that black and jointless continuity of space and moving clouds of swarming atoms which science calls the only real world. But all the while the world we feel and live in will be that which our ancestors and we, by slowly cumulative strokes of choice, have extricated out of this, like sculptors, by simply rejecting certain portions of the given stuff. Other sculptors, other statues from the same stone! Other minds, other worlds from the same monotonous and inexpressive chaos! My world is but one in a million alike embedded, alike real to those who may abstract them. How different must be the worlds in the consciousness of ant, cuttle-fish, or crab! But in my mind and your mind the rejected portions and the selected portions of the original world-stuff are to a great extent the same. The human race as a whole largely agrees as to what it shall notice and name, and what not. And among the noticed parts we select in much the same way for accentuation and preference or subordination and dislike. There is, however, one entirely extraordinary case in which no two men ever are known to choose alike. One great splitting of the whole universe into two halves is made by each of us; and for each of us almost all of the interest attaches to one of the halves; but we all draw the line of division between them in a different place. When I say that we all call the two halves by the same names, and that those names are 'me ' and 'not -me ' respectively, it will at once be seen what I mean. The altogether unique kind of interest which each human mind feels in those parts of creation which it can call me or mine may be a moral riddle, but it is a fundamental psychological fact. No mind can take the same interest in his neighbor's me as in his own. The neighbor's me falls together with all the rest of things in one foreign mass, against which his own me stands out in startling relief. Even the trodden worm, as Lotze somewhere says, contrasts his own suffering self with the whole remaining universe, though he have no clear conception either of himself or of what the universe may be. to the extreme of fatigue, I met a shepherd and asked him for some milk. He went to fetch from his hut, under which a brook ran, a jar of milk plunged in the water and kept at a coldness which was almost icy. In drinking this fresh milk into which all the mountain had put its perfume, and of which each savory swallow seemed to give new life, I certainly experienced a series of feelings which the word agreeable is insufficient to designate. It was like a pastoral symphony, apprehended by the taste instead of by the ear" (quoted by F. For forty years this liquid joy has been within the happy staves of oak, longing to touch the lips of man."—It is in this way that I should reply to Mr. Gurney's criticism on my theory. My "view," this writer says (Mind, IX. 425), "goes far to confound the two things which in my opinion it is the prime necessity of musical psychology to distinguish—the effect chiefly sensuous of mere streams or masses of finely colored sound, and the distinctive musical emotion to which the form of a sequence of sound, its melodic and harmonic individuality, even realized in complete silence, is the vital and essential object. It is with the former of these two very different things that the physical reactions, the stirring of the hair—the tingling and the shiver—are by far most markedly connected. . . . If I may speak of myself, there is plenty of music from which I have received as much emotion in silent representation as when presented by the finest orchestra; but it is with the latter condition that I almost exclusively associate the cutaneous tingling and hair-stirring. But to call my enjoyment of the form, of the note-after-noteness of a melody a mere critical 'judgment of right' [see below, p. 472] would really be to deny to me the power of expressing a fact of simple and intimate expression in English. and dead relatives and acquaintances, of numberless sitters whom the medium never met before, and of whom she has never heard the names. I record my bare opinion here unsupported by the evidence, not, of course, in order to convert anyone to my view, but because I am persuaded that a serious study of these trance-phenomena is one of the greatest needs of psychology, and think that my personal confession may possibly draw a reader or two into a field which the soi-disant 'scientist' usually refuses to explore. Many persons have found evidence conclusive to their minds that in some cases the control is really the departed spirit whom it pretends to be. The phenomena shade off so gradually into cases where this is obviously absurd, that the presumption (quite apart from a priori 'scientific' prejudice) is great against its being true. The case of Lurancy Vennum is perhaps as extreme a case of 'possession' of the modern sort as one can find.[318] Lurancy was a young girl of fourteen, living with her parents at Watseka, Ill., who (after various distressing hysterical disorders and spontaneous trances, during which she was possessed by departed spirits of a more or less grotesque sort) finally declared herself to be animated by the spirit of Mary Roff (a neighbor's daughter, who had died in an insane asylum twelve years before) and insisted on being sent 'home' to Mr. Roff's house. After a week of 'homesickness' and importunity on her part, her parents agreed, and the Roffs, who pitied her, and who were spiritualists into the bargain, took her in. Once there, she seems to have convinced the family that their dead Mary had exchanged habitations with Lurancy. Lurancy was said to be temporarily in heaven, and Mary's spirit now controlled her organism, and lived again in her former earthly home. "The girl, now in her new home, seemed perfectly happy and content, knowing every person and everything that Mary knew when in her original body, twelve to twenty-five years ago, recognizing and calling by name those who were friends and neighbors of the family from 1852 to 1865, when Mary died, calling attention to scores, yes, hundreds of incidents that transpired during her natural life. During all the period of her sojourn at Mr. Roff's she had no knowledge of, and did not recognize, any of Mr. Vennum's family, their friends or neighbors, yet Mr. and Mrs. Vennum and their children visited her and Mr. Roff's people, she being introduced to them as to any strangers. After frequent visits, and hearing them often and favorably spoken of, she learned to love them as acquaintances, and visited them with Mrs. Roff three times. From day to day she appeared natural, easy, affable, and industrious, attending diligently and faithfully to her household duties, assisting in the general work of the family as a faithful, prudent daughter might be supposed to do, singing, reading, or conversing as opportunity offered, upon all matters of private or general interest

Constructiveness is as genuine and irresistible an instinct in man as in the bee or the beaver. Whatever things are plastic to his hands, those things he must remodel into shapes of his own, and the result of the remodeling, however useless it may be, gives him more pleasure than the original thing. The mania of young children for breaking and pulling apart whatever is given them is more often the expression of a rudimentary constructive impulse than of a, destructive one. 'Blocks' are the playthings of which they are least apt to tire. Clothes, weapons, tools, habitations, and works of art are the result of the discoveries to which the plastic instinct leads, each individual starting where his forerunners left off, and tradition preserving all that once is gained. Clothing, where not necessitated by cold, is nothing but a sort of attempt to re-model the human body itself—an attempt still better shown in the various tattooings, tooth-filings, scarrings, and other mutilations that are practised by savage tribes. As for habitation, there can be no doubt that the instinct to seek a sheltered nook, open only on one side, into which he may retire and be safe, is in man quite as specific as the instinct of birds to build a nest. It is not necessarily in the shape of a shelter from wet and cold that the need comes before him, but he feels less exposed and more at home when not altogether uninclosed than when lying all abroad. Of course the utilitarian origin of this instinct is obvious. But to stick to bare facts at present and not to trace origins, we must admit that this instinct now exists, and probably always has existed, since man was man. Habits of the most complicated kind are reared upon it. But even in the midst of these habits we see the blind instinct cropping out; as, for example, in the fact that we feign a shelter within a, shelter, by backing up beds in rooms with their heads against the wall, and never lying in them the other way—just as dogs prefer to get cinder or upon some piece of furniture to sleep, instead of lying in the middle of the room. The first habitations were caves and leafy grottoes, bettered by the bends; and we see children to-day, when playing in wild places, take the greatest delight in discovering and appropriating such retreats and 'playing house' there.

My wife told me I must train my memory. So when I came home that night, I sat down alone and spent fifteen minutes trying silently to recall with accuracy the principal events of the day. I could remember but little at first; now I remember that I could not then recall what I had for breakfast. After a few days' practice I found I could recall more. Events came back to me more minutely, more accurately, and more vividly than at first. After a fortnight or so of this, Catherine said, 'Why don't you relate to me the events of the day, instead of recalling them to yourself? It would be interesting, and my interest in it would be a stimulus to you.' Having great respect for my wife's opinion, I began a habit of oral confession, as it were, which was continued for almost fifty years. Every night, the last thing before retiring, I told her everything I could remember that had happened to me or about me during the day. I generally recalled the dishes I had had for breakfast, dinner, and tea; the people I had seen and what they had said; the editorials I had written for my paper, giving her a brief abstract of them. I mentioned all the letters I had sent and received, and the very language used, as nearly as possible; when I had walked or ridden—I told her everything that had come within my observation. I found I could say my lessons better and better every year, and instead of the practice growing irksome, it became a pleasure to go over again the events of the day. I am indebted to this discipline for a memory of somewhat unusual tenacity, and I recommend the practice to all who wish to store up facts, or expect to have much to do with influencing men."[582] I do not doubt that Mr. Weed's practical command of his past experiences was much greeter after fifty years of this heroic drill than it would have been without it. Expecting to give his account in the evening, he attended better to each incident of the day, named and conceived it differently, set his mind upon it, and in the evening went over it again. He did more thinking about it, and it stayed with him in consequence. But I venture to affirm pretty confidently (although I know how foolish it often is to deny a fact on the strength of a theory) that the same matter, casually attended to and not thought about , would have stuck in his memory no better at the end than at the beginning of his years of heroic self-discipline. He had acquired a better method of noting and recording his experiences, but his physiological retentiveness was probably not a bit improved.[583] All improvement of memory consists, then, in the improvement of one's habitual methods of recording facts. "I have also received batches of answers from various educational establishments both in England and America, which were made after the masters had fully explained the meaning of the questions, and interested the boys in them. These have the merit of returns derived from a general census, which my other data lack, because I cannot for a moment suppose that the writers of the latter are a haphazard proportion of those to whom they were sent. Indeed I know of some who, disavowing all possession of the power, and of many others who, possessing it in too faint a degree to enable them to express what their experiences really were, in a manner satisfactory to themselves, sent no returns at all. Considerable statistical similarity was, however, observed between the sets of returns furnished by the schoolboys and those sent by my separate correspondents, and I may add that they accord in this respect with the oral information I have elsewhere obtained. The conformity of replies from so many different sources which was clear from the first, the fact of their apparent trustworthiness being on the whole much increased by cross-examination (though I could give one or two amusing instances of break-down), and the evident effort made to give accurate answers, have convinced me that it is a much easier matter than I had anticipated to obtain trustworthy replies to psychological questions. Many persons, especially women and intelligent children, take pleasure in introspection, and strive their very best to explain their mental processes. I think that a delight in self-dissection must be a strong ingredient in the pleasure that many are said to take in confessing themselves to priests.

same thing-known must be the same recurrent state of mind, and as if the having over again of the same 'idea' were not only a necessary but a sufficient condition for meaning the same thing twice. But this recurrence of the same idea would utterly defeat the existence of a repeated knowledge of anything. It would be a simple reversion into a pre-existent state, with nothing gained in the interval, and with complete unconsciousness of the state having existed before. Such is not the way in which we think. As a rule we are fully aware that we have thought before of the thing we think of now. The continuity and permanency of the topic is of the essence of our intellection. We recognize the old problem, and the old solutions; and we go on to alter and improve and substitute one predicate for another without ever letting the subject change. This is what is meant when it is said that thinking consists in making judgments . A succession of judgments may all be about the same thing. The general practical postulate which encourages us to keep thinking at all is that by going on to do so we shall judge better of the same things than if we do not.[402] In the successive judgments, all sorts of new operations are performed on the things, and all sorts of new results brought out, without the sense of the main topic ever getting lost. At the outset, we merely have the topic; then we operate on it; and finally we have it again in a richer and truer way. A compound conception has been substituted for the simple one, but with full consciousness that both are of the Same. The distinction between having and operating is as natural in the mental as in the material world. As our hands may hold a bit of wood and a knife, and yet do naught with either; so our mind may simply be aware of a thing's existence, and yet neither attend to it nor discriminate it, neither locate nor count nor compare nor like nor dislike nor deduce it, nor recognize it articulately as having been met with before. At the same time we know that, instead of staring at it in this entranced and senseless way, we may rally our activity in a moment, and locate, class, compare, count, and judge it. There is nothing involved in all this which we did not postulate at the very outset of our introspective work: realities, namely, extra mentem , thoughts, and possible relations of cognition between the two. The result of the thoughts' operating on the data given to sense is to transform the order in which experience comes into an entirely different order, that of the conceived world. There is no spot of light, for example, which I pick out and proceed to define as a pebble, which is not thereby torn from its mere time- and space-neighbors, and thought in conjunction with

what we have already noticed, that various things which disgust us in others do not disgust us at all in ourselves. "To most of us even the bodily warmth of another, for example the chair warm from another's sitting, is felt unpleasantly, whereas there is nothing disagreeable in the warmth of the chair in which we have been sitting ourselves." After some further remarks, he replies to these facts and reasonings as follows: "We may with confidence affirm that our own possessions in most cases please us better [not because they are ours], but simply because we know them better, 'realize' them more intimately, feel them more deeply. We learn to appreciate what is ours in all its details and shadings, whilst the goods of others appear to us in coarse outlines and rude averages. Here are some examples: A piece of music which one plays one's self is heard and understood better than when it is played by another. We get more exactly all the details, penetrate more deeply into the musical thought. We may meanwhile perceive perfectly well that the other person is the better performer, and yet nevertheless—at times get more enjoyment from our own playing because it brings the melody and harmony so much nearer home to us. This case may almost be taken as typical for the other cases of self-love. On close examination, we shall almost always find that a great part of our feeling about what is ours is due to the fact that we live closer to our own things, and so feel them more thoroughly and deeply. As a friend of mine was about to marry, he often bored me by the repeated and minute way in which he would discuss the details of his new household arrangements. I wondered that so intellectual a man should be so deeply interested in things of so external a nature. But as I entered, a few years later, the same condition myself, these matters acquired for me an entirely different interest, and it became my turn to turn them over and talk of them unceasingly. . . . The reason was simply this, that in the first instance I understood nothing of these things and their importance for domestic comfort, whilst in the latter case they came home to me with irresistible urgency, and vividly took possession of my fancy. So it is with many a one who mocks at decorations and titles, until he gains one himself. And this is also surely the reason why one's own portrait or reflection in the mirror is so peculiarly interesting a thing to contemplate . . . not on account of any absolute 'c'est moi ,' but just as with the music played by ourselves. What greets our eyes is what we know best, most deeply understand; because we ourselves have felt it and lived through it. Yes, a white pleated nylon nightgown, tailored and tasteful like the clothing of Egyptian statuettes, an almost transparent nightgown was unfolded on the edge of the bed, on the side where O slept. O tied a thin belt around her waist, over the elastic waistband of the nightgown itself, and the material of the gown was so light that the projection of the buttocks colored it a pale pink. Everything - save for the curtains and the panel hung with the same material against which the head of the bed was set, and the two small armchairs upholstered with the same chintz - everything in the room was white: the walls, the fringe around the mahogany four-poster bed, and the bearskin rug on the floor. Seated before the fire in her white nightgown, O listened to her lover. He began by saying that she should not think that she was now free. With one exception, and that was that she was free not to love him any longer, and to leave him immediately. But if she did love him, then she was in no wise free. She listened to him without saying a word, thinking how happy she was that he wanted to prove to himself - it mattered little how - that she belonged to him, and thinking too that he was more than a little naive not to realize that this proprietorship was beyond any proof. But did he perhaps realize it and want to emphasize it merely because he derived a certain pleasure from it? She gazed into the fire as he talked, but he did not, not daring to meet her eyes. He was standing, pacing back and forth. Suddenly he said to her that, for a start, he wanted her to listen to him with her knees unclasped and her arms unfolded, for she was sitting with her knees together and her arms folded around them. So she lifted her nightgown and, on her knees, or, rather, squatting on her heels in the manner of the Carmelites or the Japanese women, she waited. The only thing was, since her knees were spread, she could feel the light, sharp pricking of the white fur between her half-open thighs; he came back to it again: she was not opening her legs wide enough. The word "open" and the expression "opening her legs" were, on her lover's lips, charged with such uneasiness and power that she could never hear them without experiencing a kind of internal prostration, a sacred submission, as though a god, and not he, had spoken to her. So she remained motionless, and her hands were lying palm upward beside her knees, between which the material of her nightgown was spread, with the pleats reforming.

Turning now to the form of the decision itself, we may distinguish four chief types. The first may be called the reasonable type. It is that of those cases in which the arguments for and against a given course seem gradually and almost insensibly to settle themselves in the mind and to end by leaving a clear balance in favor of one alternative, which alternative we then adopt without effort or constraint. Until this rational balancing of the books is consummated we have a calm feeling that the evidence is not yet all in, and this keeps action in suspense. But some day we wake with the sense that we see the thing rightly, that no new light will be thrown on the subject by farther delay, and that the matter had better be settled now. In this easy transition from doubt to assurance we seem to ourselves almost passive; the 'reasons which decide us appearing to flow in from the nature of things, and to owe nothing to our will. We have, however, a perfect sense of being free, in that we are devoid of any feeling of coercion. The conclusive reason for the decision in these cases usually is the discovery that we can refer the case to a class upon which we are accustomed to act unhesitatingly in a certain stereotyped way. It may be said in general that a great part of every deliberation consists in the turning over of all the possible modes of conceiving the doing or not doing of the act in point. The moment we hit upon a conception which lets us apply some principle of action which is a fixed and stable part of our Ego, our state of doubt is at an end. Persons of authority, who have to make many decisions in the day, carry with them a set of heads of classification, each bearing its motor consequence, and under these they seek as far as possible to range each new emergency as it occurs. It is where the emergency belongs to a species without precedent, to which consequently no cut-and-dried maxim will apply, that we feel most at a loss, and are distressed at the indeterminateness of our task. As soon, however, as we see our way to a familiar classification, we are at ease again. In action as in reasoning, then, the great thing is the quest of the right conception. The concrete dilemmas do not come to us with labels gummed upon their backs. We may name them by many names. The wise man is he who succeeds in finding the name which suits the needs of the particular occasion best. A 'reasonable' character is one who has a store of stable and worthy ends, and who does not decide about an action till he has calmly ascertained whether it be ministerial or detrimental to any one of these.

Then, to help her off the stool, Sir Stephen offered her his right hand, in which she placed hers, he finally addressing her directly by observing that she had hands that were made to wear irons, so becoming was iron to her. But as he said it in English, there was a trace of ambiguity in his words, leaving one in some doubt as to whether he was referring to the metal alone or whether he were not also, and perhaps even specifically, referring to iron chains. In the room downstairs, which was a simple white-washed cellar, but cool and pleasant, there were in fact only four tables, one of which was occupied by guests who were finishing their meal. On the walls had been drawn, like a fresco, a gastronomical and tourist map of Italy, in soft, ice cream colors: vanilla, raspberry, and pistachio. It reminded O that she wanted to order ice cream for dessert, with lots of almonds and whipped cream. For she was feeling light and happy, René's knee was touching her knee beneath the table, and whenever he spoke she knew he was talking for her ears alone. He too was observing her lips. They let her have the ice cream, but not the coffee. Sir Stephen invited O and René to have coffee at his place. They all dined very lightly, and O realized that they had been careful to drink very little, and had kept her from virtually drinking at all: half a liter of Chianti for the three of them. They had also dined very quickly: it was barely nine o'clock. "I sent the chauffeur home," said Sir Stephen. "Would you drive, René. The simplest thing would be to go straight to my house." René took the wheal. O sat beside him, and Sir Stephen was next to her. The car was a big Buick, there was ample room for three people in the front seat. After the Alma intersection, the Cours la Reine was visible because trees were bare, and the Place de la Concorde sparkling and dry with, above it, the sort of sky which promises snow, but from which snow has not yet fallen. O heard a little click and felt the warm air rising around her legs: Sir Stephen had turned on the heater. René was still keeping to the Right Bank of the Seine, then he turned at the Pont Royal to cross over to the Left Bank: between its stone yokes, the water looked as frozen as the stone, and just as black. O thought of hematites, which are black. When she was fifteen her best friend, who was then thirty and with whom she was in love, wore a hematite ring set in a cluster of tiny diamonds. ethics. The hell to be endured hereafter, of which theology tells, is no worse than the hell we make for ourselves in this world by habitually fashioning our characters in the wrong way. Could the young but realize how soon they will become mere walking bundles of habits, they would give more heed to their conduct while in the plastic state. We are spinning our own fates, good or evil, and never to be undone. Every smallest stroke of virtue or of vice leaves its never so little scar. The drunken Rip Van Winkle, in Jefferson's play, excuses himself for every fresh dereliction by saying, 'I won't count this time!' Well! he may not count it, and a kind Heaven may not count it; but it is being counted none the less. Down among his nerve-cells and fibres the molecules are counting it, registering and storing it up to be used against him when the next temptation comes. Nothing we ever do is, in strict scientific literalness, wiped out. Of course, this has its good side as well as its bad one. As we become permanent drunkards by so many separate drinks, so we become saints in the moral, and authorities and experts in the practical and scientific spheres, by so many separate acts and hours of work. Let no youth have any anxiety about the upshot of his education, whatever the line of it may be. If he keep faithfully busy each hour of the working-day, he may safely leave the final result to itself. He can with perfect certainty count on waking up some fine morning, to find himself one of the competent ones of his generation, in whatever pursuit he may have singled out. René was looking at Jeanne, who had come in and was standing at the head of the bed, she too with her head bowed, unspeaking. He told her to dress O. Jeanne took the bodice of green satin, the white petticoat, the dress, the green mules and having hooked up O's bodice in front, began to lace it up tight in the back. The bodice was long and stiff, stoutly whaleboned as during the period when wasp waists were in style, with gussets to support the breasts. The more the bodice was tightened, the more the breasts were lifted, supported as they were by the gussets, and the nipples displayed more prominently. At the same time, the constriction of the waist caused her stomach to protrude and her backside to arch out sharply. The strange thing was that this armor was very comfortable and to a certain extent restful. It made you stand up very straight, but it made you realize - why, it was hard to tell unless it was by contract - the freedom, or rather the unavailability, of that part of the body left unrestricted. The full skirt and the trapezoid-shaped neckline running from the base of the neck to the tips of the breasts and across the full length of the bosom seemed to the girl to be less a protective outfit than an instrument designed to provoke or present. This means they aren’t just behind-the-scenes mentors, but public advocates for those they are mentoring. They find terrific satisfaction in identifying high-potential diverse talent, providing them stretch roles, and helping them overcome obstacles. They find this kind of mentoring behavior is good not only for the protégé, but for the leader and the organization. Finally, a light broke across his face and he returned to his law office. Lincoln had the ability to sit with a problem long enough that it surrendered its secrets to him. Today, we find encouraging even a few minutes of solitude—to take a walk or listen to music—can allow employees to better tackle challenges and get their work done more efficiently and more calmly. We found a terrific example of how one manager was helping reduce distractions in Kim Cochran, regional sales manager for Fluke Industrial Group, a manufacturer of electronic test tools and software. Cochran is the sales leader of a nine-state region, and when she came on board the company was losing many of its valuable technical salespeople. By the time we interviewed her, three years later, Cochran hadn’t lost a single one. She says much of that success was the result of eliminating distractions so her team members could focus on what they enjoy doing—making sales and supporting clients. Her people are all remote, and they travel every day, so her goal was to help them feel included and listened to, but never overwhelmed by information. As such, she classifies all email messages that come in from corporate on a ladder—from least urgent to most: On the lowest rung are things that she can take care of for her direct reports without bothering them. Boom, done.The next rung up involves Important information that does need her employees’ attention but isn’t going to make or break their sales efforts—due dates for benefits sign-ups, deadlines for sales forecasts, and so on. She cuts the messages down to the core information and sends these in a short email (with a link to more information if they want it). Her people know she tries to screen information, so an email from Cochran is going to be important.Next up the ladder is information she classifies as Hot Topics, those items that her folks will need to give serious attention. This may be changes in their work process, organizational structure, pay plan, pricing, and so on. Also, so much of the expertise that makes businesses run well isn’t in the heads of leaders, or in a training manual or formal process, it’s learned from hands-on experience and kept in the collective know-how of employees. Team members can share a wealth of “learning by doing” knowledge with one another, and they are building a culture of continuous learning along the way. Organizations are encouraging peers to assist one another with their day-to-day work, and with networking and pursuing learning opportunities, in a myriad of creative ways. Many firms we work with have set up online marketplaces on their intranets to facilitate this, while others hold peer-learning workshops to connect employees who are willing to teach specific skills to their colleagues. Another great practice that can be less anxiety-producing for introverted employees than giving a presentation is asking them to create how-to videos on important processes, which are posted on the company’s internal network. Some might also be shown to new employees when they come on board. Generally, three to four minutes is the optimal length, and a wealth of free filmmaking services are available online, along with tutorials about best practices for recording and editing. In their book The Expertise Economy , Kelly Palmer and David Blake advocate formalizing peer-to-peer learning to build employee confidence. They point to a few characteristics that summarize best practices that can get a team learning more from each other and peers around the organization: Appoint a facilitator. Assign a person who can organize peer-learning sessions and keep meetings on topic, whether in person or online.Build a safe environment. Help participants feel safe to ask questions and share thoughts and experiences. Invite specialists to “parachute” in from other departments and pick their brains.Focus on real-world situations. Team members are more likely to participate, and learn more effectively, if learning sessions address their current challenges.* * * While there are many uncertainties today, especially about the working world, we are certain that those leaders who will be successful in the future will give greater attention to people development. We conducted a job rotation exercise with our team and ended up shifting bookkeeping duties, which Adrian had been doing as one of the owners. The role was happily assumed by a team member who loved detail-oriented logistics. In short order, she became much better at the job than Adrian had ever been. She also appreciated the role, as it gave her a chance to learn, grow, and flex her analytical muscles. Method 4: Closely Monitor ProgressAn important next step to build resilience is to check in frequently with one’s team about how they are holding up, as a group and individually. A laissez-faire management approach rarely works—relying on the annual performance review as the only check-in, for instance—but neither does micromanaging people and leaving them feeling as if they’re watched over by “Big Brother” (the Orwellian type, not the CBS reality show). The sweet spot is in the middle, and if done correctly, employees greatly appreciate it. Rather than viewing check-ins as wielding a stick, see it as a way to allow team members to share challenges that are developing in a timely fashion, so that you can work together to find solutions. As Jamie Dimon, CEO of JPMorgan Chase, tells his team, “If there is a problem and you tell me, it’s our problem. If there’s a problem and you don’t tell me, it’s your problem.” It bears repeating that sometimes all an employee needs is a sympathetic ear to bend when he has an issue; other times he’ll need advice and intervention. Another highly successful senior executive offered similar advice on sharing challenges to her team. Shelly Lazarus, chairman emeritus of Ogilvy & Mather, once told us leaders should tell their team members: “If you are not going to hit a goal, please let me know earlier rather than later.” She reflected that, in too many companies, “we go through monthly meetings where people don’t fess up and admit: ‘I’m not going to make that number.’ The reason they don’t is that they think they are going to be punished.

We assessed her team using our Motivators Assessment and conducted 360 interviews, and we believed that Greg was not likely to find her management job satisfying or be especially good at it. As background, we built the Motivators Assessment with Drs. Travis Bradberry and Jean Greaves, authors of Emotional Intelligence 2.0 , to help determine an individual’s unique core drivers on the job. Twenty-three motivators emerged from our research that motivate people at work—from creativity to ownership, from money to learning. After having now surveyed more than 100,000 people with the Assessment, we’ve found a crucial element in employee engagement is for people to be authentically motivated by the work they’re doing. Makes sense, right? The highest producing workers have a good quotient of work on their plates that’s truly engaging for them. Of course, all of us have aspects of our jobs we don’t particularly enjoy. Everyone has to take out the trash, so to speak. But we’ve found managers can help employees become more committed, confident, and satisfied in their careers by helping them understand that while compensation and promotions are important, just as vital is doing something they’re passionate about, with work they find interesting and rewarding. Employees who feel anxious about their career path may actually be on the wrong path. Caring managers can often help them know if that’s the case, which we were hoping would happen in Greg’s situation. Discovering a mismatch between an employee’s work and the kinds of tasks that would be more motivating also provides the opportunity to do some job sculpting with the employee: finding assignments they might transfer to someone else on the team, tasks that may be altered somewhat to become more motivating, and—best of all for the manager and employee—those things that they’ll love doing may be added to a person’s plate. Rather than just giving employees promotions or raises (which can’t be done very often), we’ve found this process of sitting down and sculpting their jobs can be powerful in increasing worker engagement and sense of direction. This is why we created the Motivators Assessment in the first place, to help leaders pinpoint what most engages their employees in their work. The assessment is now used by hundreds of organizations around the world to help managers better align their employees’ jobs with core drivers, with well-documented results in performance and retention.
